They are programs that perceive, decide, and act on their own \u2014 without you having to hit Enter at every step. That difference sounds subtle, but it changes everything. While a chatbot waits for a question to answer, an agent receives a goal and gets to work. It&#8217;s the difference between asking for information and delegating a task.<\/p>\n\n<p class=\"wp-block-paragraph\">And that&#8217;s exactly why the AI agent market grew from USD 7.6 billion and is projected to reach <a href=\"https:\/\/www.grandviewresearch.com\/industry-analysis\/ai-agents-market-report\" target=\"_blank\" rel=\"noopener\">USD 183 billion by 2033<\/a>, growing at 49.6% per year. This isn&#8217;t hype \u2014 it&#8217;s infrastructure. They get a task, research what they need, make micro-decisions along the way, use tools (spreadsheets, email, browser), and deliver the result. They don&#8217;t wait for you to say &#8220;now open the spreadsheet,&#8221; &#8220;now send the email.&#8221; They just do it.<\/p>\n\n<p class=\"wp-block-paragraph\">An AI agent works the same way. Technically, it operates in a four-step loop:<\/p>\n\n<ol class=\"wp-block-list\"><li><strong>Perception<\/strong> \u2014 receives information from the environment (a message, an email, data from a system)<\/li><li><strong>Reasoning<\/strong> \u2014 analyzes the context and decides the next step<\/li><li><strong>Action<\/strong> \u2014 executes something concrete (calls an API, writes text, queries a database)<\/li><li><strong>Learning<\/strong> \u2014 adjusts behavior based on the result<\/li><\/ol>\n\n<p class=\"wp-block-paragraph\">This loop runs continuously, without human intervention at each step. According to <a href=\"https:\/\/www.mckinsey.com\/capabilities\/quantumblack\/our-insights\/the-state-of-ai\" target=\"_blank\" rel=\"noopener\">McKinsey<\/a>, 62% of organizations are already experimenting with AI agents. But \u2014 and here&#8217;s where the reality check begins \u2014 only <a href=\"https:\/\/www.deloitte.com\/us\/en\/what-we-do\/capabilities\/applied-artificial-intelligence\/content\/state-of-ai-in-the-enterprise.html\" target=\"_blank\" rel=\"noopener\">11% managed to get them into production<\/a> (Deloitte). You ask, it answers. That&#8217;s it. But an agent is a different beast. If I ask an agent, it accesses LinkedIn, filters by the criteria we defined, collects the data, and dumps it into a CRM. The difference is between giving advice and doing the work.<\/p>\n\n<p class=\"wp-block-paragraph\">But hold on \u2014 that doesn&#8217;t mean agents are always better. According to a study from <a href=\"https:\/\/arxiv.org\/abs\/2412.14161\" target=\"_blank\" rel=\"noopener\">Carnegie Mellon University<\/a>, the best current AI agents complete only 30% of tasks in real work environments. Which means 70% of the time, they stall, fail, or deliver something incomplete.<\/p>\n\n<hr class=\"wp-block-separator has-alpha-channel-opacity\"\/>\n\n<h2 class=\"wp-block-heading\" id=\"os-numeros-que-importam\"><span class=\"ez-toc-section\" id=\"The_numbers_that_matter\"><\/span>The numbers that matter<span class=\"ez-toc-section-end\"><\/span><\/h2>\n\n<p class=\"wp-block-paragraph\">Let&#8217;s run the back-of-the-napkin math here. Numbers from serious research, with links to the source:<\/p>\n\n<ul class=\"wp-block-list\"><li><strong>62%<\/strong> of organizations are experimenting with agents (<a href=\"https:\/\/www.mckinsey.com\/capabilities\/quantumblack\/our-insights\/the-state-of-ai\" target=\"_blank\" rel=\"noopener\">McKinsey, 2025<\/a>)<\/li><li><strong>11%<\/strong> managed to get them into production (<a href=\"https:\/\/www.deloitte.com\/us\/en\/what-we-do\/capabilities\/applied-artificial-intelligence\/content\/state-of-ai-in-the-enterprise.html\" target=\"_blank\" rel=\"noopener\">Deloitte, 2026<\/a>)<\/li><li><strong>90%<\/strong> of firms report <strong>zero measurable impact<\/strong> on productivity (<a href=\"https:\/\/www.nber.org\/papers\/w34836\" target=\"_blank\" rel=\"noopener\">NBER, Feb 2026<\/a>)<\/li><li><strong>40%<\/strong> of agentic AI projects will be cancelled by 2027 (<a href=\"https:\/\/www.gartner.com\/en\/newsroom\/press-releases\/2025-06-25-gartner-predicts-over-40-percent-of-agentic-ai-projects-will-be-canceled-by-end-of-2027\" target=\"_blank\" rel=\"noopener\">Gartner<\/a>)<\/li><li><strong>80.3%<\/strong> overall failure rate for AI projects (<a href=\"https:\/\/www.pertamapartners.com\/insights\/ai-project-failure-statistics-2026\" target=\"_blank\" rel=\"noopener\">Pertama Partners<\/a>)<\/li><\/ul>\n\n<p class=\"wp-block-paragraph\">These numbers aren&#8217;t meant to scare you \u2014 they&#8217;re meant to calibrate your expectations. Most projects fail not because the technology is bad, but because people treat AI agents like magic. They install, ask something vague, and expect a perfect result. Then when it doesn&#8217;t work, they blame the tool.<\/p>\n\n<hr class=\"wp-block-separator has-alpha-channel-opacity\"\/>\n\n<h2 class=\"wp-block-heading\" id=\"por-que-80-dos-projetos-falham\"><span class=\"ez-toc-section\" id=\"Why_80_of_projects_fail\"><\/span>Why 80% of projects fail<span class=\"ez-toc-section-end\"><\/span><\/h2>\n\n<p class=\"wp-block-paragraph\">I like to say that most AI projects fail because of vanity work. People focus on the sexy part (picking the model, playing with prompts) and ignore the boring work that actually matters. According to research by <a href=\"https:\/\/www.directual.com\/blog\/ai-agents-in-2025-why-95-of-corporate-projects-fail\" target=\"_blank\" rel=\"noopener\">Directual<\/a>, 84% of failures are management failures, not technology failures:<\/p>\n\n<ul class=\"wp-block-list\"><li><strong>73%<\/strong> didn&#8217;t define clear success metrics before starting<\/li><li><strong>68%<\/strong> underinvested in fundamentals (clean data, integration, processes)<\/li><li><strong>56%<\/strong> lost leadership sponsorship within 6 months<\/li><li>Only <strong>12%<\/strong> of organizations have data quality good enough to feed AI (<a href=\"https:\/\/composio.dev\/blog\/why-ai-agent-pilots-fail-2026-integration-roadmap\" target=\"_blank\" rel=\"noopener\">Composio<\/a>)<\/li><\/ul>\n\n<p class=\"wp-block-paragraph\">It&#8217;s like building a powerful car and putting it on a road with no pavement. The engine is great, but without infrastructure, it goes nowhere. Before choosing which AI to use, you need to solve: is the data organized? Are the processes mapped? We tend to think AI is better than humans at everything, or that humans are better than AI at everything. Reality is messier \u2014 and more fascinating.<\/p>\n\n<p class=\"wp-block-paragraph\">The <a href=\"https:\/\/arxiv.org\/abs\/2411.15114\" target=\"_blank\" rel=\"noopener\">RE-Bench<\/a> study from Stanford\/METR tested AI agents against human experts on research engineering tasks. Results:<\/p>\n\n<ul class=\"wp-block-list\"><li>On <strong>2-hour<\/strong> tasks: AI scored <strong>4x higher<\/strong> than humans<\/li><li>On <strong>32-hour<\/strong> tasks: humans scored <strong>2x higher<\/strong> than AI<\/li><\/ul>\n\n<p class=\"wp-block-paragraph\">In other words, AI is absurdly good at sprints. But it falls apart in marathons. Why? Because in long tasks, errors compound exponentially. With <a href=\"https:\/\/towardsdatascience.com\/why-your-multi-agent-system-is-failing-escaping-the-17x-error-trap-of-the-bag-of-agents\/\" target=\"_blank\" rel=\"noopener\">85% accuracy per action, a 10-step workflow has only ~20% total success rate<\/a>.<\/p>\n\n<p class=\"wp-block-paragraph\">And there&#8217;s one data point that gets me every time: researchers from <a href=\"https:\/\/arxiv.org\/abs\/2507.09089\" target=\"_blank\" rel=\"noopener\">METR<\/a> tested 16 experienced developers on 246 real tasks in their own repositories. The result? With AI, they were <strong>19% slower<\/strong>. But the wildest part: the devs <strong>thought<\/strong> they were 20% faster. A nearly 40-point gap between perception and reality.<\/p>\n\n<p class=\"wp-block-paragraph\">This confirms what a <a href=\"https:\/\/www.nature.com\/articles\/s41562-024-02024-1\" target=\"_blank\" rel=\"noopener\">meta-analysis published in Nature Human Behaviour<\/a> by MIT found after analyzing 106 experiments: on average, human+AI combinations performed <strong>worse<\/strong> than the best of either human or AI alone.<\/p>\n\n<figure class=\"wp-block-table\"><table><thead><tr><th>Dimension<\/th><th>AI wins<\/th><th>Human wins<\/th><\/tr><\/thead><tbody><tr><td>Task duration<\/td><td>Short (&lt; 2 hours)<\/td><td>Long (&gt; 8 hours)<\/td><\/tr><tr><td>Complexity<\/td><td>Well-defined and repetitive<\/td><td>Open-ended and ambiguous<\/td><\/tr><tr><td>Who benefits most<\/td><td>Beginners (+34%)<\/td><td>Experts (up to -19%)<\/td><\/tr><tr><td>Creativity<\/td><td>Beats the human average<\/td><td>Top 10% humans beat all AI<\/td><\/tr><tr><td>Context<\/td><td>Controlled\/artificial<\/td><td>Real-world\/complex<\/td><\/tr><\/tbody><\/table><\/figure>\n\n<hr class=\"wp-block-separator has-alpha-channel-opacity\"\/>\n\n<h2 class=\"wp-block-heading\" id=\"centauros-ciborgues-e-self-automators\"><span class=\"ez-toc-section\" id=\"Centaurs_Cyborgs_and_Self-Automators\"><\/span>Centaurs, Cyborgs, and Self-Automators<span class=\"ez-toc-section-end\"><\/span><\/h2>\n\n<p class=\"wp-block-paragraph\">If we can&#8217;t just turn AI on and walk away, how do you use it right? A study from <a href=\"https:\/\/pubsonline.informs.org\/doi\/10.1287\/orsc.2025.21838\" target=\"_blank\" rel=\"noopener\">Harvard, BCG, Wharton, and MIT<\/a> with 758 BCG consultants identified three &#8220;species&#8221; of use:<\/p>\n\n<p class=\"wp-block-paragraph\"><strong>Centaurs<\/strong> \u2014 divide strategically. &#8220;I&#8217;ll handle this part, AI handles that part.&#8221; They alternate consciously. Think of a two-person band where each musician knows exactly when to step up.<\/p>\n\n<p class=\"wp-block-paragraph\"><strong>Cyborgs<\/strong> \u2014 integrate AI into every step. They co-create, refine, iterate together. There&#8217;s no clear division \u2014 it&#8217;s a fusion.<\/p>\n\n<p class=\"wp-block-paragraph\"><strong>Self-Automators<\/strong> \u2014 delegate everything to AI and accept the output without questioning it. These were the ones who <strong>failed the most<\/strong> on tasks outside AI&#8217;s &#8220;jagged frontier.&#8221;<\/p>\n\n<p class=\"wp-block-paragraph\">The <a href=\"https:\/\/papers.ssrn.com\/sol3\/papers.cfm?abstract_id=4573321\" target=\"_blank\" rel=\"noopener\">jagged frontier<\/a> is a central concept: AI isn&#8217;t uniformly good or bad. Inside the frontier, consultants using AI were 25% faster and produced 40% higher quality work. Outside the frontier, they were 19 percentage points worse than those without AI.<\/p>\n\n<p class=\"wp-block-paragraph\">The lesson? It&#8217;s not about using AI or not. Automate just that one thing.<\/li><li><strong>Data first.<\/strong> If the data is a mess, the agent will produce sophisticated garbage. Clean it up first.<\/li><li><strong>Guardrails before autonomy.<\/strong> Define what the agent can and cannot do. Without that, it&#8217;s an unsupervised intern with access to your whole company.<\/li><li><strong>Measure before and after.<\/strong> Without a metric, there&#8217;s no way to know if it worked. Back of the napkin: how much time did it take before? How much now?<\/li><li><strong>Start as a Centaur.<\/strong> Divide the work between what AI does well and what you do better. Beginners gain the most (+34% productivity), while experts sometimes get slower (-19%) from over-relying on the tool.<\/p>\n\n<p class=\"wp-block-paragraph\"><strong>Why do so many AI projects fail?<\/strong><br>Because 84% of failures are management failures, not technology failures. The most common causes: no clear success metrics (73%), underinvesting in fundamentals like clean data (68%), and losing leadership support within 6 months (56%).
